- One workflow, complete — pick the use case that carries the most value and handle it fully: input, processing, usable result. A whole journey beats ten unfinished features.
- Real users, real data — a pilot is tested in real conditions, with a handful of business users and an authentic dataset. A mockup running on fake data proves nothing.
- A measurable outcome — define the success criterion up front: time saved, error rate, cases processed. Without a metric, a pilot never concludes.
- What waits for phase 2 — write down, explicitly, what is out of scope. It's the most important line of the scoping: it protects the timeline against constant expansion.
